Need Suggestion for Team management of SEO Specialist

So, i've been working (by my self) as an SEO Specialist for about 4 years, i have an opportunity to lead an SEO for another company, They already have an SEO Specialist, but they need lead for managing them.

What i am not familiar about is that i am never managed SEO Person, but i've managed Content Writer. its easy to managed Content Writer for me atleast, because i just give a keyword to them and they are write the content without KPI or so, i think is different for managed SEO team nor any other team that directly working within "Company" environment.

So, i need some suggestion around how to build documentation, what to documenting, what KPI should i give to them, how to divide up the work that is available to them, and how to give an assessment for their performance is not good?, and how to managed reporting to the SEO Manager, etc?

If you have an experiences leading or managing SEO Team for a Company, i'll appreciate a lot for help

I think the easiest answer here without knowing what you actually need to do - the KPIs for you aren't what you set for THEM they're what the hiring company sets for you mate - is to actually do the SEO plan/what you need to get done, then set that as their work.

Ooh, i see, so the company hiring some manager or lead and they give us the KPI that they want? never have this experiences before.

So, my things is to build a SOPs? checklist?

As an SEO Staff/Specialist, working by my self, never had manager above me is good but when it come to moment like this, i can't "duplicate" what the SEO Manager/Lead do to me, from documentation, SOP, and i assessment, etc. :(

I lead a team of 4 SEO directors & 2 SEO analysts. I'm sure I haven't nailed it yet but at least I can say we are doing good.

Managing them is very different from managing writers. I try to give them targets on project basis)usually one SEO director per project). I give them a timeline of when I want what results (Let's say 100k traffic in 12 months; We're building a portfolio of websites).

Then I have them send a weekly report summary of what they have done that week.

I've been doing SEO myself for 6+ years so I know if they want to achieve their target, and how much their avg progress speed should be. Based on their weekly report, I can judge if they have been doing enough work.
